A Confident & Prepared Experience

About a year ago I had a less than desirable personal service performed. What I was told was a very small, routine dental procedure, that according to the computer would take 18 minutes turned into a situation where I lost all confidence and trust in my dental provider. The issues presented and takeaways really apply to all types of projects and businesses.

The first dental issue arose when my procedure started and I realized the dentist hadn’t provided adequate time for numbing or adequate medication before starting the procedure. The second issue came while I was in the dental chair with the assistant and dentist performing their work. The dental assistant didn’t have the tools necessary to perform the procedure and the dentist became very agitated and demanding of the tools. She ended up practically yelling for an assistant in another office to provide the tools. Meanwhile the dentist instructed me to hold the suction in a particular way and how important my job would be. My job? This was a first for me and I left the situation annoyed and frustrated on how this occurred, completely depleting my trust and confidence in this service provider.

I was never provided an update during the unnecessarily lengthy and painful procedure (poor quality on the numbing task), which only made matters worse. I commented to the dentist that the experience was unnecessarily stressful and that they should inform clients of all possible options and the advantages and disadvantages. This experience left me questioning all aspects of the work performed, billed and the capabilities of this dentist.

The moral of the story is that no matter what line of business you are in, you must strive to:

  1. Prepare for the situation: Have the knowledge, tools and processes in place to efficiently and effectively perform the task at hand.
  2. Communicate the necessary information: Regularly communicate what to expect, what is needed and provide timely updates if things change.
  3. Provide professional interactions and clear expectations: Ensure there is a constant focus on delivering with confidence and customer satisfaction.
  4. Provide quality services: Be thorough, prepared and the best in your field.
  5. Protect your client: Treat each customer as your only customer and never put undue pressure and requirements on them.

I couldn’t escape from this provider fast enough. The poor experience made me reflect on what went wrong so that I could use it to better my own professional work.

No Pain No Gain

Exceptional project management is an uncomfortable place. Those who are the most successful, are those who swiftly identify risks and are able to provide deep insight into what could happen if situations are not resolved. The beauty of these individuals is they have an innate, internal magnifying glass and can almost predict situations. Often times, organizations often do not respond well to these individuals. I equate it to somewhat of an antiseptic and burn or obtrusion situation.

Just think about pouring antiseptic on a cut. It often stings, burns, and is uncomfortable for a bit, but it helps heal and helps prevent the situation from getting worse. A good project manager and business leader can have the same effect. Message delivery definitely matters to help the organization handle the burn. I find that most organizations are not as receptive to short-term pain for long-term gains. We want the quick and immediate solution, or to even pretend the situation will get better without the antiseptic intervention. Below are a few tips I have for helping the situation:

  1. Build trust across the organization – building trust involves not only being trustworthy, but also meeting your commitments and striving to do the right thing in all situations.
  2. Identify what-if scenarios – Prepare some justification to why you believe a situation needs to change and what may occur if the situation doesn’t change.
  3. Develop analogies – I particularly like this one and find it challenging, but effective. Analyze the situation and try to equate it to a household example completely unrelated to the business you are in. This helps detach from any biases on the current situation, while making your case for what could occur.
  4. Educate your organization on project management – It is important for your organization to understand your mindset and why you are a magnet for identifying what could go wrong. The more your organization can understand project management and the value, the more open they will be to the feedback you provide.
  5. Lead the horse to water multiple times, even if they aren’t ready to drink – No matter how strong of a case you make or how strong your relationships, you may need to repeat your message and deliver in different ways, with different analogies. This can be time consuming, but if the issue at hand is important enough, then you should persevere, adjust your approach with each attempt and above all, stick it out.

A Project Manager’s job often involves delivering bad news or news others are not ready to hear. The steps above are some ways to impart your strong judgment, while improving the organization at large.

Ideas That Stick

If you follow my column, you have seen my articles on how good project managers have radar and are able to predict situations. Good project managers are also strong, insightful business leaders. This can be both challenging and rewarding.
One of the challenges I often see highly intuitive and knowledgeable project managers or business leaders experience is that organizations often do not fully “hear” initial ideas or understand their significance. Personal approaches I have tried to counteract this situation include developing analogies, what-if scenarios and other methods to illustrate my vision and precautions. Still many organizations do not take the proper action.

I once had a boss who insightfully suggested to me that an individual’s education and background allows him/her to develop strong business intuition and awareness. This results in certain managers “seeing” issues where others simply do not. For me, this dialogue resulted in an immediate connection to this leader and an observation I never forgot.

After receiving this feedback, I continued to work with organizations and leaders where I observed this insight first hand. In an attempt to improve my communication style and the organizations I work for, I adjusted my approach for delivering suggestions to include more examples of how I have personally implemented the recommended change in other situations. However, more often than not, this additional detail often didn’t fully sell the organization on my idea in the time frame I was hoping (for maximum organizational impact).

While recently listening to the Wharton Business School radio program, this topic was discussed by many high-powered executives at Fortune 50 organizations. Hearing others describe their struggles really hit home. These executives described their similar challenge and collectively realized that the challenge is that the organization or leader wasn’t “ready” for the idea. It could be too early for the organization or person to see the challenge and true benefit of an idea. While it may feel that the organization is brushing you off, in reality it is more that the organization or leader just isn’t ready for your idea. Our organizations are made up of complex individuals with differing backgrounds and experiences, which increases the acceptance challenge. With this affirmation from high profile, business leaders, it signifies the need to stay the course with an idea, continue to adapt the suggestion to our unique environments and continuously plant the seeds for organizational growth.

For me, I am not saying I won’t be abundantly energized for my ideas. But what I will do differently is lay the foundation and lay each brick, piece-by-piece. Persistence and resiliency are key to making an idea stick.

True Agility Starts With Collaboration

Organizational design and business agility has always been an area of interest to me, long before they were buzz terms. I enjoy assessing the people and goals of organizations and analyzing the psychology behind it all. In 2007, I completed my first formal agile training and certification (Scrum Master). This program was energizing and inspiring, not just for the learning aspect, but because of the way agile can transform our working lives. Immediately following the course, I found opportunities to utilize the approaches discussed, including implementing Scrum for eLearning course development. While the organizations I supported were not always ready for true agility, I hung on to the overarching theme and message behind agile.

Many people have written and expressed frustration on what agile is not. For those who see the power in agile, you will also see that agile is not a tool, it is not turning requirements into user stories, it is not packaging agile as a daily standup (where everyone sits due to the length) and it is not being a development focused business. Agile is focused on value creation. And at the heart of agile is how value is created. Many individuals in organizations think that their independent work creates value. In many cases these individuals are creating value, but all too often, they operate in isolated, disconnected work streams and are creating their personal version of value. It goes back to what the customer is willing to pay for, what will move your organization to the next level and developing organizational momentum that is in lock-step with the customer. Many organizations even go so far as to say they are agile or collaborative. Do we really understand what it means to collaborate? I believe this is at the heart of it all.

If we understand and practice collaboration, we will be in tune with customer needs/changes and be so closely aligned that we are one step ahead of the what our work should deliver. The agile manifesto also talks about interactions over processes and tools, working software over documentation, and responding to change over following a plan. I feel all of these can be achieved through true collaboration and alignment. To fully collaborate, I believe the following pre-conditions need to be met:

  1. Individuals need to leave biases at the door
  2. Individuals need to be able to communicate expectations
  3. Individuals need to be committed to keeping their promises
  4. Individuals need to be self-aware and able to give fully to the team
  5. Individuals need to be committed to the success of the team and organization overall, letting go of personal competitive needs
  6. Individuals need to be respectful not only to new ideas, but to other individuals at large

Here are my top 10 ways on how to foster collaboration and create a culture that is ready to be agile:

  1. Be present for team members
  2. Practice active listening
  3. Create safe spaces that allow team members to grow together and individually
  4. Be accountable to the team
  5. Avoid blaming others for misses
  6. Be patient and generous with your time
  7. Ask for help
  8. Share credit
  9. Challenge the work being done to ensure it is essential
  10. Appreciate team members and communicate their value

I am a strong believer in changing the way we approach work and perform work for optimal individual and organization growth. Perhaps this is why many agile transformations start, but fizzle out or end up being a waterfall-like process branded as agile. The old adage, “nothing worth having is ever easy” comes into play here. To move yourself and organization to operating with agility, requires more of a cultural shift than ever before.

Strengthening and Enforcing Our Profession

In order to be an effective project manager (PM), we should look at our definition of project management. Definitions surprisingly vary greatly by organization and individual. We should be careful about calling something project management that really is not. Doing so often confuses the profession. Call it what it is. If a position is more administrative, add this label. If a position is more holistic with overall responsibility and leadership for the success of the project, I’d be more inclined to call it project management. Well defined roles are not only essential for the organization and individual, but for the profession at large.

If someone is used to providing project leadership and overall project responsibility under a PM title, certain expectations are set. If the next opportunity doesn’t provide the same opportunities and expectations both the organization and individual may experience issues. Likewise if someone is in a lower level position where they simply schedule meetings and follow-up on action items, this individual may develop an inappropriate perception of project management. Remember, a true PM is responsible for all aspects of the project, including management of scope, time, cost, quality, procurement, human resources, communication, risk management, stakeholder management, and integration. I’d even take this list a step further and involve the PM in scope discussions during business development. It’s never too early to involve the person responsible for high stakes efforts.

Other pet peeves of mine are a lack of analysis and a lack of communication skills. Project management isn’t about producing reports or documents, but managing to ensure project success. Project data is necessary to ensure success, but without analysis and interpretation it is strictly administrative data. I’m also often amazed at the lack of communication in project management. Strong PMs spend eighty to ninety percent of their time communicating. This doesn’t mean just forwarding emails, but providing impact analysis and recommendations. And my final pet peeve (for this posting!) centers on improperly handling situations by escalating all items or informing all parties of all developments. This goes along with communication. Determine your stakeholders and how you will interact with those stakeholders. It may be easier to copy everyone involved, but it’s not about what is easy.
